From AI algorithm to real-world product pilot

The challenge
A global animal health leader had built an MVP to train and validate an AI algorithm for early disease detection. The next step was a real-world pilot whose results would shape the commercial strategy and the decision to invest in a global rollout. But there was no front-end user experience, no value proposition and no defined product-market fit. Extensive quantitative research existed, but it had never been translated into a product strategy. The team was deeply skilled in science and AI, and needed product expertise to take it from idea to market.
Listen and envision
I synthesized the existing quantitative research, then interviewed veterinarians across the US, EMEA, APAC and LATAM to fill the gaps and understand the "why" behind the numbers: what would drive adoption in daily practice, and what would block it. From there I framed the problem, and ran stakeholder workshops so the people who would own the product shaped the direction from the start.
The insight:
AI can support a diagnosis. It can’t replace the expertise behind it.
Design the strategy
I synthesized personas across regions and levels of medical expertise, built a value proposition framework for the product and its primary personas, and defined strategic pillars that every MVP feature and UX decision had to deliver against. Then I designed the pilot program itself, with success measures defined up front, so the investment decision ahead would rest on evidence rather than opinion.
Make it real
Quantitative research synthesis, creation of research discussion guides, customer interviews and analysis to gather qualitative insights
Designed and built a clear, evidence-back strategy deck to serve as the foundation for all decisions, including problem statement, personas, value propositions, strategic pillars and success measures.
Working with their UX, product and engineering teams, I turned the strategy into app flows, wireframes and prototypes that made the experience tangible for stakeholders.
The teams aligned on an actionable roadmap to define, t-shirt size and prioritize features for the pilot, so they could build it into a real product.
Developed end-to-end pilot program from onboarding of customers to pilot evaluation to validate the value proposition and product.
What changed
- An algorithm built for science became a clear story and a product designed around the vets who would use it.
- Global, cross-functional teams aligned on one value proposition and one set of strategic priorities.
- Leadership got real-world evidence of customer and business value to inform their commercial strategy and global rollout.
